The Method
The whole operating system, in one picture
Enterprise deals are won in preparation and lost in assumption. AI has collapsed the cost of preparation. The seller who uses that to arrive better prepared, not more automated, has a durable advantage. SIGNAL is how you do it repeatably.
I have sat on both sides of enough enterprise deals to know that the outcome is usually decided before anyone gets in the room. The seller who understood the account, framed the problem the buyer recognised, and reached the right people in the right order was almost always going to win. Preparation was the moat.
What actually changed
The moat is still preparation. What changed is its price. Deep account research, a proper stakeholder map, a business case grounded in the customer’s own words: this used to take hours you did not have across forty accounts, so you rationed it. AI has taken the cost of that groundwork close to zero. The advantage no longer goes to the seller with the most time. It goes to the seller with the best method for turning cheap preparation into sharp judgement.
“Success in the larger sale depends, more than anything else, on how the Investigating stage of the call is handled.” Neil Rackham’s team analysed 35,000 sales calls across 12 years to find what separated top performers from the rest. The answer was not technique, charisma or closing skill. It was the quality of investigation before the pitch. The tools have changed. The principle has not.
The trap: automation instead of preparation
The obvious mistake, and the one most AI sales advice walks straight into, is to point this new capacity at doing more, faster: more emails, more sequences, more automated touches. That produces a more efficient version of the behaviour buyers already ignore. Volume was never the constraint. Relevance was. AI is far more valuable pointed at understanding than at output. The winner is not the most automated seller in the room. It is the most prepared one.
- Reads and structures research
- Turns signals into options
- Drafts and repurposes
- Challenges your thinking
- Judge people and timing
- Decide what is real
- Build trust and credibility
- Own the relationship
Buyers do not make decisions on information alone. They decide under cognitive load, on incomplete data, influenced by trust, status and the fear of a wrong choice. This is why a more informed seller does not automatically win, and why behavioural science runs through this whole method. Preparation only pays off if it changes how the buyer feels, not just what they know.
AI does not replace enterprise sellers. It removes repetitive work so that judgement, curiosity, credibility and relationships, the things that actually differentiate you, get more of your time, not less. Every recommendation in this method is measured against that.
The SIGNAL Loop
A method you cannot draw is a method you will not remember. One Foundation. Six stages. Three things that never switch off. If you can draw this circle from memory, you know the method.
You enter at Signals and move clockwise, and the important thing is that nothing stands alone. Signals become hypotheses. Hypotheses shape the credibility you build. Credibility earns engagement. Engagement leads to discovery. Discovery creates the coaching that sharpens the next cycle. Each stage is the raw material for the one after it, which is why SIGNAL is an operating system, not six separate techniques. It is a loop, not a funnel, because enterprise accounts are worked continuously, not processed once.
| Stage | What you do | What AI does |
|---|---|---|
| S Signals | Gather intelligence on the account | Reads and structures the research fast |
| I Interpret | Turn signals into hypotheses | Generates options, flags evidence gaps |
| G Ground | Build credibility and presence | Helps you stay consistent and relevant |
| N Navigate | Engage across channels and people | Coordinates campaigns, drafts in your voice |
| A Ask | Run discovery and qualify honestly | Prepares, then coaches and stress tests |
| L Loop | Review, learn, improve | Coaches the deal, captures the lesson |
What sits underneath, and what never switches off
The loop runs on one Foundation: an AI teammate you configure once, with your knowledge, your standards and your governance built in. And three things run through every single stage and never switch off. Hold these in mind from here on.
- Judgement. The rule underneath every stage: the AI prepares, you interrogate, verify and decide. In practice that means testing the AI’s reasoning, checking anything before you act on it, and owning what it means commercially. AI improves your thinking; it does not do it for you.
- Behavioural science. Buyers decide as humans under pressure. Every stage is shaped by how people actually make decisions, not how we wish they would.
- Credibility. Trust is earned by humans. AI can help you show up consistently, but it can never manufacture the thing that makes a buyer take your call.
Each stage chapter follows the same shape: the principle, the AI’s role and the human’s role, the behavioural science, a Monday Morning run that walks a real scenario minute by minute, an example ladder showing poor, good and excellent output, and a build exercise. Read them in order the first time to understand the full method. After that, jump to whichever stage the account in front of you needs.
